I'm an entrepreneur in Belgium, and I have two questions regarding time blocking. 00:03:58.000 |
First question is, is there an optimal aspect ratio between fixed time blocks 00:04:04.000 |
and time blocks that you can schedule freely in the weekly review leading up to the week to come? 00:04:10.000 |
I mean, I have a number of fixed tasks that I need to do every week, such as, for instance, invoicing. 00:04:17.000 |
I can put those in a repetitive time block into Outlook, but I'm looking for an optimal, 00:04:23.000 |

Well, Gert, let's start with your first question. 00:04:54.000 |
And just to clarify this for those who are listening, what I believe Gert is asking about 00:05:00.000 |
is the difference between time blocks you put on your calendar in advance when you're doing your weekly plan. 00:05:08.000 |
So it's Monday morning, you're doing your weekly plan and you say Thursday at noon, I'm doing invoicing. 00:05:15.000 |
The balance between those and the time blocks you figure out each day when you're doing your daily time block planning, 00:05:20.000 |
oh, how do I want to spend the hours today, where you look at what is not already taken up on your calendar 00:05:29.000 |
So first, I want to say there's generally two types of things that will go on your calendar during weekly planning. 00:05:38.000 |
So events, appointments, meetings, that goes to your calendar directly, right, as soon as you organize them. 00:05:43.000 |
But what are the type of time blocks you might add to your calendar in advance? 00:05:50.000 |
There is blocks that come out of autopilot scheduling. 00:05:54.000 |
So this is something that emerged from my original work on time management for students, 00:06:00.000 |
in which I like to take regularly occurring work, work that occurs every week. 00:06:10.000 |
I call that autopilot scheduling because you don't have to think about that work. 00:06:13.000 |
It just shows up on your calendar like a doctor's appointment or a meeting. 00:06:20.000 |
So now you're putting time aside for regular occurring work. 00:06:23.000 |
And, in fact, you might be doing this for the entire semester, for the entire quarter. 00:06:27.000 |
I'm always going to do invoices on Thursday afternoon. 00:06:29.000 |
Let me just make that a repeated appointment on my calendar. 00:06:35.000 |
So sometimes when you're working on your weekly plan, you look at some things that are important. 00:06:45.000 |
So I'm going to put aside the time right now for when that's going to get done. 00:06:49.000 |
So that also is a way that work gets on your calendar in advance. 00:06:54.000 |
Let me make that concrete from my own life this week. 00:06:58.000 |
When I was doing my weekly plan, I saw one of the things on my plate that was important is reviewing faculty applications. 00:07:05.000 |
I'm on a search committee, and a bunch of applications have come in, 00:07:08.000 |
and there's a batch of these I have to review before we meet next week. 00:07:15.000 |
It takes time to go through all these applications. 00:07:17.000 |
And so I already put on my calendar last Monday, recording this on Thursday, 00:07:22.000 |
last Monday, I put on my calendar a big block for tomorrow for Friday, 00:07:25.000 |
in which I'm going to do that application processing. 00:07:28.000 |
Why? Because it was important, it had to get done, 00:07:30.000 |
and it was going to require a nontrivial amount of time. 00:07:35.000 |
So between autopilot scheduling and advanced scheduling, 00:07:38.000 |
you might have a fair amount of stuff on your calendar. 00:07:41.000 |
Each day you time block plan, when you build your time block plan, 00:07:45.000 |
you transfer those onto your plan, and then you make decisions about what to do with the time that remains. 00:07:52.000 |
I will tell you, Gert, this has been my thinking more recently, 00:07:55.000 |
has been shifting towards more on your calendar in advance is better. 00:08:02.000 |
And I have just been having this thought, and I'll tell you where it came out of. 00:08:08.000 |
It's because I wrote this New Yorker article recently on slow productivity. 00:08:13.000 |
And one of the big ideas behind slow productivity, you've heard me talk about on the podcast, 00:08:17.000 |
when that article I focused in on one particular piece of slow productivity, 00:08:21.000 |
which is work volume needs to be lower when you have a very large work volume. 00:08:26.000 |
So the number of things on your plate that needs to get done, when that gets too big, 00:08:29.000 |
lots of bad things happen. Short circuits, our planning brain, 00:08:32.000 |
the planning portion of our brain that makes us anxious, 00:08:34.000 |
and the fixed collaborative overhead of all these things begins to eat up all of our schedule. 00:08:39.000 |
So we want to try to keep our work volume reasonable. 00:08:43.000 |
Moving more work directly onto your calendar to say, 00:08:47.000 |
this is when I'm going to do that work is an implicit mechanism to help keep your work volume more reasonable. 00:08:54.000 |
Because if you have to find the time for when you were going to do something, 00:08:58.000 |
at the moment that you're committing to do it, you will be facing the reality of your schedule. 00:09:06.000 |
And so when you say, yeah, I will review these applications, you need four hours to do it. 00:09:10.000 |
And you say, I have to go find those four hours. 00:09:12.000 |
You might realize you don't have those four hours for another couple of weeks. 00:09:17.000 |
Or when you get to that week where you have to do the four hours application review, 00:09:20.000 |
and you've already protected that time on Friday, 00:09:22.000 |
and now you don't have any other time on that Friday to do other things, 00:09:25.000 |
and those other things don't get on your schedule. 00:09:28.000 |
So I've increasingly been a believer of maybe we should pre-allocate more time for more work. 00:09:35.000 |
Because it forces us to confront that our time is a scarce resource. 00:09:42.000 |
Do whatever seems reasonable, but do not be worried if you find your calendar is very crowded 00:09:49.000 |
with work you have placed there in advance from autopilot and advanced scheduling. 00:09:59.000 |
this is the deep to shallow work ratio that I talked about in my book, Deep Work. 00:10:04.000 |
It's something that many people have now deployed in their own work environments. 00:10:13.000 |
So you should have an answer to this question you're asking. 00:10:15.000 |
How many deep work hours to shallow work hours am I trying to hit in a standard week? 00:10:21.000 |
This should be a number that you establish with whoever supervises or manages you. 00:10:28.000 |
You should then use your time block plan as a record to look back and say, 00:10:35.000 |
How much time did I actually do shallow work? 00:10:38.000 |
And if it is below the ratio that you decided on with your manager, with your supervisor, 00:10:42.000 |
then you have a clear number to say we have to change something. 00:10:46.000 |
We said I should do 50/50 and I'm only doing 25% of my time deep work. 00:10:50.000 |
Something has to give and you have a number here to make that clear. 00:10:53.000 |
So I'm not going to give you an ideal ratio because what I have discovered, 00:10:57.000 |

the ratio can vastly differ depending on what your job is and what season you're in of your job. 00:11:10.000 |
It is having the ratio and having everyone relevant on board. 00:11:16.000 |
That the ratio you've decided is what you are trying to hit and be willing to make changes if you don't hit it. 00:11:24.000 |

Long story short, I'm sitting in a big chair the other night with my favorite ambient music in an oil burning lamp, 00:11:50.000 |
and I start to list the values that are important to my personal and professional lives, 00:11:56.000 |
Perfectionism takes over, and I'm looking at a crazy long list of values that seems impossible to wrangle into the projects I have going already. 00:12:05.000 |
I know you've addressed perfectionism and personal/strategic planning separately, 00:12:10.000 |
but do you have any recommendations for not overloading my first value plan and strategic plans? 00:12:18.000 |

I should be in a leather chair, in a smoking jacket, with a pipe, with like a gas lamp or oil burning lamp, 00:12:39.000 |
and also, and Jesse, this is just what's called good production values, right, 00:12:43.000 |
is every time we start a new clip, I should look up and say, "Oh, I didn't notice you walk in there. 00:12:55.000 |
I'll be like typing on a typewriter or something and look over and look, "Oh, I didn't see you come in there. 00:13:07.000 |
So, Adam, here's what I'm going to recommend. 00:13:10.000 |
I can get in my head in the planning, and I have an obsessive brain. 00:13:15.000 |
It serves me well in my career as a writer, but it can be pretty torturous in my everyday life. 00:13:23.000 |
My brain has a very sharp, instinctual feel about whether what I'm thinking about clicks or if something's not quite right. 00:13:33.000 |
Like if I'm doing math proofs, it's really useful. 00:13:36.000 |
It's an instinctual feeling of disgust or dislike. 00:13:42.000 |
And same thing with my writing is why I have this kind of crystal clear underlying structure to my writing is because if it's not, I feel literally sick. 00:13:51.000 |
And so I can get here with my planning where I'm like, "This isn't quite right," and I can get obsessive. 00:13:58.000 |
First of all, tame your values in your value plan with roles. 00:14:16.000 |
And describe for each role, like what am I aiming for here? 00:14:19.000 |
And I actually will have an expository little description of what it would mean to run this role successfully that captures the values inside of it. 00:14:33.000 |
Like as a father, here's what I'm looking for. 00:14:35.000 |
As a thinker and public intellectual, here's what I really value. 00:14:40.000 |
And then two, I'm a believer in trying to translate these into strategic plans. 00:14:48.000 |
I like to have every year on my birthday a collection of changes, goals, projects, or behavioral upgrades that I want to complete by my birthday. 00:14:57.000 |
And I usually will start about six months before my birthday thinking about these things. 00:15:02.000 |
And I'll typically try to have one thing I'm doing in each of those roles to upgrade that. 00:15:06.000 |
So it could be a one-time thing I'm doing, like a goal I'm accomplishing, or a behavioral upgrade I'm trying to ingrain. 00:15:14.000 |
So I'm not trying to overhaul my life all at once. 00:15:17.000 |
I want to be living the perfect life where I'm perfectly expressing each of these roles. 00:15:21.000 |
I want each year at my birthday incrementally to have improved something about each of those roles. 00:15:28.000 |
So just to summarize, tame your values within roles so you don't just have a long list. 00:15:32.000 |
And then two, six months before each birthday, give yourself a challenge that does an incremental improvement in moving your life closer to your values in each role. 00:15:44.000 |
Do this enough times, and overall I think you're going to find that you feel aligned with your values and you feel like that's getting better. 00:15:52.000 |
And those would be the two main things I would suggest, along with buy more oil lamps. 00:15:57.000 |

Your mind is a muscle that has to be trained. 00:18:06.000 |
If you want to do hard intellectual work, you have to get that brain into shape. 00:18:13.000 |
How do you train your brain to do intellectual work? 00:18:16.000 |
And then we will move on to then how do you actually structure and execute that work? 00:18:24.000 |
Partially it's about what you take away from your life. 00:18:27.000 |
So if you are constantly distracted, or at least for large parts of your day, let's say when you're away from work, 00:18:35.000 |
if you're constantly looking at a screen at the slightest hint of boredom, you are getting out of intellectual shape. 00:18:43.000 |
At the first hint of boredom, we get to escape into some sort of shiny digital trinket of a distraction. 00:18:51.000 |
There's no way you are going to be able to subsequently support really deep intellectual work 00:18:55.000 |
if your brain is used to this Pavlovian connection between boredom is distraction, boredom gets distraction. 00:19:00.000 |
So you have to get away from that lifestyle, even when you're not doing anything related to work. 00:19:05.000 |
So when you're at home, for example, use the phone-foyer method. 00:19:10.000 |
If I need to call or see if someone texts me or looks something up, I can go to the front door, and I can do that. 00:19:15.000 |
But it's not with me when I'm watching TV, and it's not with me when I'm eating dinner, 00:19:19.000 |
and it is not with me, God forbid, when I'm going to the bathroom. 00:19:28.000 |
You can go for walks every day where I don't have a phone with me. 00:19:34.000 |
I'm alone with my own thoughts, and I'm comfortable with that. 00:19:39.000 |
The other active thing you can do to train is push your brain. 00:19:47.000 |
Read to understand, to actually try to pull out and articulate and understand the argument if it's a nonfiction book. 00:19:54.000 |
Constantly be engaging long-form argument and information presentation in this way. 00:20:00.000 |
That is going to make your brain smarter as well. 00:20:06.000 |
And then when it comes time to actually executing and doing this work, you probably know the types of things I talk about here. 00:20:24.000 |
What do you do right before you start these work sessions? 00:20:28.000 |
You should have some sort of big, big ritual, as you might see during the annual mystery celebrations that are dedicated to the Oracle at Delphi. 00:20:38.000 |
You want to have whatever your equivalent is of that. 00:20:44.000 |
I go to this garden shed that I've converted into a place for thinking. 00:20:50.000 |
And then when you do the work, you do the work cleanly, no distraction, no context shifting. 00:21:04.000 |
It's always in the morning, or I put it on my calendar at the beginning of each week, so it should be scheduled. 00:21:10.000 |
All of these things are building you up towards a more intellectual life. 00:21:14.000 |
They're building you up towards the ability to produce non-trivial value with your brain. 00:21:24.000 |
When you do this intellectual work, push yourself past where you're comfortable. 00:21:27.000 |
A harder essay than you've been able to write before, sharper bit of code than you've ever been able to write before, a new analysis on your data that you haven't been able to do before. 00:21:35.000 |

When you're actually doing the work, I want to get better. 00:21:47.000 |
You do all of this, and you will scale that metaphorical Mount Olympus. 00:21:52.000 |
But the bigger point to make here is that it's hard, and it takes training. 00:21:57.000 |
So intellectual life, intellectual work is not a switch you flick. 00:22:03.000 |
It's instead like saying, I want to be a great athlete. 00:22:11.000 |

So next up, we have a question from a first-year teacher, and her students are using the phone a lot, social media a lot. 00:22:32.000 |
And she wants to find ways to get them not to do so so they can study better. 00:22:38.000 |
This is Isabel from Spain, and I have a question about teenagers and phone use. 00:22:44.000 |
I have recently got a job as a secondary school teacher, and I am responsible for a group of 15 years old. 00:22:51.000 |
They have told me that they use their phones a lot. 00:22:55.000 |
And a lot means eight hours a day they don't have to go to school or four hours a day they have to go to school. 00:23:03.000 |
And they're basically on TikTok, WhatsApp, and Instagram, right? 00:23:08.000 |
They also think that they are not good at studying, and obviously I have connected the dots, right? 00:23:15.000 |
And my question is, how do I make them connect the dots from the perspective, from the point of view of a teacher, which I think I'm someone they don't really trust, like a parent? 00:23:30.000 |
And I would like to make them at least question what they do with their time. 00:23:36.000 |
So if you have any advice, I will be very grateful because it's my first job as a teacher. 00:23:49.000 |
I think teenagers and their usage of these phones is extreme. 00:23:56.000 |
Now, there's an interesting question here before we get to a solution is, okay, what's new about this and what's not? 00:24:01.000 |
I mean, I think it's certainly true that if we went back to the 1980s or the 1990s, you know, what you would probably see is that teenagers used to watch a lot of TV. 00:24:11.000 |
So they probably were watching as much TV as they could instead of using their phone. 00:24:16.000 |
So it's not like they were before social media. 00:24:21.000 |
Like before social media, they would come home from school and, you know, be like, all right, mommy dear, I shall be in the library. 00:24:32.000 |
Perhaps I will get a spot of tea in the conservatory as I take notes in my notebook. 00:24:37.000 |
But if you need me, I will be thinking deeply. 00:24:42.000 |
And then when social media came along, they were gone. 00:24:48.000 |
But we have to first ask this question, TV versus what's happening with social media. 00:25:00.000 |
Jesse, you and I grew up in a time when it would have been TV at this age. 00:25:05.000 |
More stupefying, but better, worse than four hours of TikTok? 00:25:17.000 |
Now they're always bringing the phone with them. 00:25:24.000 |
Compare ALF, which was on when we were kids, to algorithmically optimized TikTok videos that have been selected based off of a 1200-point data vector that has been analyzed with recurrent neural networks to figure out exactly what to show you that is going to make you want to watch that through to the end. 00:25:43.000 |
Compare that watching ALF to there is a complicated, distressing social dynamic happening at my school unfolding in these comments on Instagram posts and people are talking about me and my standing is shifting. 00:25:59.000 |
I'm going to be on that phone and seeing what's going on. 00:26:01.000 |
All of that is much more compelling than ALF. 00:26:03.000 |
And as you're saying, it can come with you everywhere. 00:26:10.000 |
So I think I agree we have ramped up the invasiveness and the addictiveness of the tools. 00:26:22.000 |
When I was on the road selling my book, Digital Minimalism, I was surprised by the positive response from teenagers. 00:26:32.000 |
So the thing about teenagers is there is an emerging counterculture where the countercultural behavior is to not use these tools. 00:26:42.000 |
And we actually should not be surprised by the rise of this counterculture because we've seen this be successful before. 00:26:49.000 |
Jesse, do you remember from when we were younger, the anti-smoking commercials that were sponsored by was called The Truth? 00:27:00.000 |
I mean, basically what happened is, if I remember this correctly, is in the '90s, the Ad Council, which is a federally funded, I guess, organization that puts out television advertising for positive purposes, 00:27:14.000 |
they hired a super fancy ad agency and said, OK, we want to figure out how to do ads to get basically young Jesse and young Cal to not smoke. 00:27:27.000 |
And basically what they figured out was focus in on the degree to which the tobacco companies are exploiting young people and manipulating them. 00:27:36.000 |
And there are these old guys in suits that are trying to trick you into smoking. 00:27:45.000 |
They did a lot of sort of faux hidden camera work with blurred faces. 00:27:48.000 |
But it was really effective because teenagers hate this idea of being co-opted or exploited or manipulated by some 60-year-old guy in a suit. 00:27:59.000 |
And smoking rates, teen smoking rates, are much lower here in the countries. 00:28:04.000 |
A similar dynamic, I believe, is fueling the anti-social media emergent counterculture among teenagers today is that as they get more aware, now it's not old guys in suits. 00:28:15.000 |
It's 37-year-olds in t-shirts, but they're exploiting them. 00:28:20.000 |
They're like, do I really want to be Mark Zuckerberg's puppet, helping him be richer? 00:28:32.000 |
And as they understand more, that this whole ecosystem is just designed to turn you into like the cow in the milking machine in the barn. 00:28:41.000 |
It's just we're just sucking data out of your brain and selling it. 00:28:49.000 |
You're a tool for a $500 billion company that's trying to make a very small number of people who live in Northern California richer. 00:29:00.000 |
And I began to pick up that thread when I was selling digital minimalism. 00:29:03.000 |
I was on the road in 2019, and I would meet teenagers who were finding great comfort of being a part of this counterculture and great respect from their peer group where they say, I don't use this stuff. 00:29:13.000 |
So this is what we have right now is a tension between this has been designed to be incredibly appealing and addictive toward exactly your developing teenage brain. 00:29:22.000 |
But on the other hand, your teenage brain hates the people who make these. 00:29:26.000 |
You hate being their pawns, and you might get some really good social street cred by being someone who doesn't use it. 00:29:31.000 |
Both these things are happening at the same time. 00:29:33.000 |
And so it's a matter of what is going to win. 00:29:36.000 |
And I think the countercultural message is going to win. 00:29:39.000 |
Teens love to be ahead of something, feel cool, feel authentic, and this is giving them exactly that capability. 00:29:45.000 |
